Running IT in a school can be a strangely deceptive job. From the outside, a school might not look like an especially large technology environment. Look a little closer, though, and the picture changes quickly.

There may be hundreds — sometimes thousands — of students and staff relying on technology every day. A large fleet of laptops, tablets and other devices. Wireless networks covering classrooms and shared spaces. Microsoft 365 or Google Workspace. Learning and student management platforms. Servers, cloud services, backups, cybersecurity tools, printers, interactive displays and an ever-growing collection of applications.

All of it needs to work. All of it needs to be secure. And increasingly, all of it needs to evolve as schools embrace new technologies and new ways of teaching.

Yet the team responsible for this environment might consist of only a handful of people. For school IT leaders, that creates a fundamental challenge: How does a small IT team keep everything running today while still finding the time and expertise to prepare the school for tomorrow?

1. The technology environment keeps getting bigger. The IT team doesn't necessarily grow with it.

Technology has become embedded in almost every part of school life. Teachers depend on it in the classroom. Students need reliable access to devices and learning platforms. Administration teams rely on digital systems to perform critical functions. Leadership expects accurate information and dependable communication.

Meanwhile, the technology itself keeps expanding. A school IT team may be responsible for networking, servers, cloud platforms, identity, security, backups, telephony, classroom technology and hundreds or thousands of endpoints.

Managing those devices alone can become a significant undertaking, particularly in schools operating a mixture of school-owned devices and BYOD. The difficulty isn't necessarily that any one of these responsibilities is unmanageable. It's that they're all competing for the attention of the same small team.

2. Keeping the lights on can crowd out strategic work

Every IT team has a list of things it would like to get to. Reviewing ageing infrastructure. Improving security controls. Cleaning up identity and permissions. Planning the next device refresh. Testing disaster recovery. Automating repetitive tasks. Improving documentation. Investigating a new technology that could genuinely benefit teachers and students.

Then Monday morning arrives.

Someone can't log in. A classroom device isn't working. There's a network problem. A staff member needs urgent access. A new employee needs to be provisioned. An application has stopped behaving as expected.

None of those jobs is unimportant. But when a small team spends most of its time responding to immediate needs, important work can continually lose to urgent work.

That's when IT risks becoming reactive. The objective shouldn't simply be to close tickets faster. It should be to create enough capacity for the internal IT team to spend time on the things that reduce future tickets, improve security and move the school's technology strategy forward.

3. Cybersecurity has become a job of its own

There's another responsibility sitting on the school IT team's shoulders: cybersecurity. Schools hold information relating to students, families and employees, while supporting large numbers of users and devices across an environment where accessibility is essential.

That's a substantial security responsibility. And cyber risk doesn't politely confine itself to school hours. An internal IT team might need to think about endpoint protection, identity security, MFA, patching, vulnerability management, email threats, backups, monitoring, incident response and staff awareness — alongside everything else they're already responsible for.

The question isn't whether your internal team understands cybersecurity. It's whether it's reasonable to expect a small team to operate, monitor and continually develop every aspect of a modern security program on its own.

4. Specialist expertise is difficult to maintain in every area

Good school IT people tend to know a lot about a lot. That's one of their strengths. But modern IT increasingly rewards deep specialisation.

Networking is a specialist field. So is cybersecurity. So are cloud architecture, Microsoft platforms, backup and disaster recovery, identity, infrastructure and endpoint management.

A two- or three-person internal team can't realistically spend every day immersed in each of those disciplines. Nor should they have to. The internal IT team possesses something equally valuable: knowledge of the school itself.

They understand the users. The classrooms. The applications. The history behind technology decisions. The rhythms of the school year. The people who need additional help. The systems that absolutely cannot fail on a particular day.

That knowledge is difficult for an external provider to replicate. Which is why the conversation doesn't need to be internal IT versus outsourced IT. There is another model.

5. Co-managed IT can give small teams a bigger bench

Co-managed IT is built around a fairly simple idea: Keep the strengths of your internal IT team and supplement them where additional capacity or specialist expertise is needed.

The school retains its internal technology people. But rather than expecting those people to do everything, an external IT partner can provide another layer of capability.

That might mean helping with monitoring and maintenance while the internal team handles users. It might mean providing senior networking or infrastructure expertise for complex problems.

It could mean adding specialist cybersecurity capability, providing escalation support when an issue exceeds the team's internal expertise, or simply giving the school additional resources during particularly busy periods.

The model can look different from school to school. That's the point. The aim of co-managed IT isn't to make the school's IT team less important. It's to make that team more capable.

What can that partnership look like in a real school?

It's one thing to talk about co-managed IT in theory. It's another to see how an external technology partner can work within an actual school environment.

For an IT Manager considering external support, that's an important distinction. The question doesn't have to be: "What should we hand over?" A better starting point might be: "Where could additional expertise or capacity make our existing team more effective?"

6. What happens when your key IT person isn't available?

There's another risk that small teams don't always get the opportunity to address: key-person dependency. Imagine the person who knows the school's network better than anyone else is away. Then something breaks. Does somebody else have access to the documentation? Do they understand the environment? Do they know which vendor to contact? Can they access the systems they need? Would they know what was changed six months ago and why?

This isn't about questioning the capability of the people involved. In fact, key-person risk often develops precisely because an experienced IT Manager has become extraordinarily valuable.

Over years, knowledge accumulates in their head. That's great — right up until the organisation needs that knowledge and the person isn't there.

Better documentation, standardisation and access to an external support team can give schools more resilience without diminishing the role of their internal experts.

The IT Manager can finally take leave without mentally packing the school network in their suitcase.

7. The goal should be to move from firefighting to planning

Perhaps this is the biggest opportunity of all. What could your IT team accomplish if it had more time to think? Instead of simply keeping existing technology operating, it could spend more time improving how technology supports the school.

That might mean reviewing cybersecurity maturity. Planning infrastructure investment. Improving the student and teacher technology experience. Automating repetitive processes. Or preparing the school for technologies such as AI, where IT increasingly has a role not simply in controlling technology, but helping the organisation adopt it responsibly. That's where the role of school IT becomes much more interesting. Less time keeping up. More time moving forward.

Your IT team doesn't have to do everything to remain in control

There's a tendency to think that a capable internal IT team should be able to handle everything itself. But the complexity of modern technology makes that increasingly unrealistic. The better question might be: Where does our internal team create the most value — and where would additional capability make them more effective?

For one school, that might mean external cybersecurity monitoring. For another, it could be infrastructure and network expertise. Another might need additional helpdesk capacity, project resources, after-hours coverage or simply somewhere to escalate the problems that don't come up often enough to justify maintaining the expertise internally.

There isn't one correct model. What matters is creating an environment where your IT team isn't forced to choose every day between supporting today's school and building tomorrow's.

Because a small IT team can carry a big responsibility. It just shouldn't have to carry all of it alone.
